AI Execution Check: do you own your AI?
Ten questions on the Five Locks: model, data, talent, cost and exit. If a vendor holds four of the five, you are not building capability. You are renting a dependency.

Your AI Execution Check report
Model
- Put an abstraction layer between your applications and the model.
- Keep a second model tested on your top workflows, and test it again every quarter.
- Use provider-specific features in core flows only when the gain is clear and written down.
Data
- Keep prompts, evaluation sets and embeddings in systems you own.
- Write down the process knowledge your AI relies on, owned by the business.
- Version your evaluation sets and run them on every change.
Talent
- Train two of your people per workflow to change it in production.
- Name one owner per workflow, with the outcome metric they answer for.
- Make knowledge transfer from the vendor a contract deliverable.
Cost
- Measure the cost per workflow and per outcome every month.
- Name the outcome metric before any AI budget is approved.
- Fix or stop the workflows whose cost per outcome rises as volume grows.
Exit
- Price the exit now: how many months, how much money.
- Write into every contract that your data, prompts and configurations come back in a usable format.
- Rehearse the exit once, on a low-risk workflow.

Why these five locks
I use the Five Locks to check whether a company owns its AI. This is not an argument against vendors. Vendors are how you move fast, and moving fast matters.
It is an argument for knowing which locks you have traded away, deliberately, in exchange for what.
What to do with your result
Start with the weakest lock. It is the one that will cost you most when you try to scale, switch or renegotiate.
